Initiating a simple talk can be a real roadblock.<\/p>\n<p>Whether it\u2019s a performance issue or <a href=\"https:\/\/www.insperity.com\/blog\/employees-who-dont-get-along\/\">employees feuding<\/a>, there comes a time when leaders must break the silence.<\/p>\n<p>It\u2019s easy for managers to brush the issue under the rug. They often don\u2019t know how to handle the situation or emotional employees.<\/p>\n<p>But avoiding these conversations can make the situation even worse. The longer you wait, the more it can affect the workplace environment and productivity.<\/p>\n<p>Try these tips to put your fears in the rearview mirror so you can focus on growing your business.<\/p>\n<h2>1<strong>.<\/strong> Conquer your fears<\/h2>\n<p>Let\u2019s face it \u2013 no one likes conflict.<\/p>\n<p>Managers are hesitant to engage in difficult conversations because they\u2019re not sure how to approach their employees. Often, leaders fear the conversation won\u2019t go well and employees will become upset.<\/p>\n<p>That concern is valid. Some employees don\u2019t want to be told they\u2019re failing or making mistakes. They don\u2019t want to have a sense that they\u2019re in trouble.<\/p>\n<p>You have to consider that employees don\u2019t always understand how their behaviors <a href=\"https:\/\/www.insperity.com\/blog\/negative-employees-how-to-keep-one-from-spoiling-the-whole-bunch\/\">affect others around them<\/a> or the environment overall. They may appreciate your concern. Most difficult conversations are not just about mistakes, which are sometimes the easier dialogues.<\/p>\n<h2>2. Do your homework<\/h2>\n<p>The more you prepare, the better the meeting should go.<\/p>\n<p>You don\u2019t want to pull employees in and address them based solely on your observations. That\u2019s not a prepared meeting. You need proof. Cold hard facts. And most importantly, your lack of preparation won\u2019t help your employees\u2019 growth.<\/p>\n<p>Remember that as a business leader, you\u2019re also a coach. It\u2019s up to you to provide everything your employees need to succeed. It\u2019s important that you\u2019re as committed to your company\u2019s overall goals as your employees are.<\/p>\n<p>You should be able to outline expectations and explain how your <a href=\"https:\/\/www.insperity.com\/blog\/poor-employee-performance-lack-skills-accountability\/\">employees\u2019 are missing the mark<\/a>. Performance reviews are a way to evaluate if certain goals or objectives are being met. Having fact-based evidence leaves less room for interpretation.<\/p>\n<p>It\u2019s important to document conflicts and have policies in place for certain situations.<\/p>\n<p>For example, if you have an employee who is frequently late to work, make sure you have a clear attendance policy.&nbsp;This is important, have them read and sign off on the policy. But do you have ideas of how we can meet that goal?<br \/>&#8211; Can I have a second of your time to talk about some feedback we\u2019ve received about your behavior?<\/em><\/p>\n<p>Spin your questions with a positive approach to open the lines of communication and have a coaching dialogue.<\/p>\n<p>You don\u2019t want your employees to feel like they\u2019re in trouble. Otherwise, they\u2019ll have the mentality that they\u2019re on an inevitable path to termination and lose motivation for their job.<\/p>\n<p>Make your conversation an open dialogue with proven facts and data to support your case.<\/p>\n<p>Always end the meeting on a positive note. Your employee should leave thinking they can do better. You want them to feel accountable for metrics and committed to meeting their goals.<\/p>\n<h2>4. Leave your emotions at the door<\/h2>\n<p>These meetings can easily become emotionally-charged, so you should make a strong effort to <a href=\"https:\/\/www.insperity.com\/blog\/10-tips-for-keeping-your-cool-during-emotional-conversations-with-employees\/\">keep your own feelings in check<\/a>. Your meetings should always be fact-based.<\/p>\n<p>Avoid saying \u201cI\u2019m disappointed\u201d or \u201cI feel.\u201d Doing so only adds biased emotional elements to the conversation. You can come off as supportive without using these lines.<\/p>\n<p>If the emotional levels rise for either party, pause the meeting and ask to reschedule. Find the right setting<\/h2>\n<p>By identifying the right setting, you\u2019re helping set the tone of the meeting.<\/p>\n<p>Depending on the situation, your office is usually an acceptable location for the conversation.<\/p>\n<p>For general dialogue, you can choose to talk over a cup of coffee or lunch. Pulling them off site for the conversation can lessen the chance of employees feeling embarrassed. However, an off-site meeting used to deliver a message may not be appropriate or interpreted well. It depends on the <a href=\"\/blog\/4-company-culture-mistakes-that-could-be-repelling-top-talent\/\">culture of the company<\/a>.<\/p>\n<p>If it\u2019s serious, a cup of coffee may not be appropriate. Delivering a formal counseling or performance improvement plan over a cup of coffee in the local diner is not common. In this case, you should select a common meeting spot, such as a conference room at your office.<\/p>\n<p>In any case, choose a safe environment that makes everyone feel comfortable.<\/p>\n<h2>6. Can I get a witness?<\/h2>\n<p>Unless it\u2019s a quick chat, you should almost always find a witness to be present.<\/p>\n<p>This is even more necessary when it comes to dealing with policy violations, behavioral issues or anything that may require <a href=\"https:\/\/www.insperity.com\/blog\/how-to-discipline-employees\/\">disciplinary coaching interaction<\/a>.<\/p>\n<p>Your on-site HR representative can be used as a third-party witness. If that person is unavailable, consider using another manager of the team or an HR liaison. Never involve another employee.<\/p>\n<p>Your third party should be briefed on the situation to ensure that you\u2019re both clear about each other\u2019s roles and responsibilities during the meeting.<\/p>\n<h2>7. Be consistent<\/h2>\n<p>Hold all your employees accountable to the same performance expectations.<\/p>\n<p>Have the same dialogue with anyone who is slipping. You don\u2019t want to make it seem like you\u2019re alienating or picking on a certain group or individual.<\/p>\n<p>With the right preparation, you should be able to refer back to the facts to explain why you\u2019re having the meeting. This will counter any concerns your employees may have about being singled out.<\/p>\n<h2>8. Keep it confidential<\/h2>\n<p>You want to be judicial as possible when&nbsp;<a href=\"https:\/\/www.insperity.com\/blog\/3-management-mistakes-that-can-fan-the-flames-of-workplace-discontent\/\">addressing conflicts between employees<\/a>. Any employees who aren\u2019t involved shouldn\u2019t be aware of the situation.<\/p>\n<p>If employees come to you \u201cconfidentially,\u201d make sure they understand you cannot guarantee 100 percent confidentiality. Depending on what they disclose, you may have a responsibility to take action or speak to others.<\/p>\n<p>Use your employees\u2019 complaints, first-hand accounts from any witnesses and the facts to determine what actually occurred. Take a step back and understand there\u2019s more than one side to every story.<\/p>\n<p>Tell your employees you\u2019ve received feedback regarding their offensive behavior. Leave it general to protect everyone involved. There are always three sides to these situations: the employee who complained, the employee who was complained about and the truth.<\/p>\n<h2>9. Loop back to review the situation<\/h2>\n<p>Lastly, once you\u2019ve had the initial conversation and the situation has begun to resolve or improve. Grab them for an informal, brief discussion looking back or reiterating your support.<\/p>\n<p>Feel free to use an already scheduled 1-on-1 meeting time or ask if they want to take a walk to get coffee or water.
